What to Say When an Employee Misses a Deadline

A missed deadline needs clarity before emotion. Address the fact, understand what happened, agree the recovery plan, and make the next checkpoint explicit.

Quick answer: Use this structure: fact → cause → impact → recovery → prevention.

What to say

Opening

“The deadline was yesterday and the work is not complete. Walk me through what happened.”

Reset the commitment

“What is the realistic completion time now, and what could stop you from meeting it?”

Prevent a repeat

“Next time, I need an early warning before the deadline is at risk. Let’s agree the checkpoint where you will flag it.”

How to handle the conversation

  • Start with the missed commitment, not a character judgment.
  • Ask what happened before deciding whether the issue is planning, capacity, skill, dependency, or avoidance.
  • Do not accept a vague “soon.” Reset to a specific time or date.
  • Agree when the employee must escalate risk before the next deadline.

What to avoid

Avoid opening with “Why are you always late?” or “I can’t rely on you.” Those statements turn a work problem into a personal verdict before you understand the cause.

What to do after the conversation

Send a short recap with the revised deadline, any support you committed to, and the early-warning checkpoint.
