How to Keep a 1:1 From Becoming a Status Meeting
If the entire meeting can be replaced by a written status update, the 1:1 is underused. Move the reporting elsewhere and use live time for things that need conversation.
What to say
Reset the meeting
“Let’s keep routine status in the tracker. In this meeting I want to focus on what is unclear, blocked, sensitive, or needs a decision.”
Go deeper
“Which part of the work looks fine on paper but is actually worrying you?”
Surface decisions
“What are you waiting for me to decide or clarify?”
How to handle the conversation
- Ask for written status before the meeting if necessary.
- Use questions that surface uncertainty rather than completed tasks.
- Discuss patterns in workload, communication, stakeholder friction, and development.
- Keep a short action list so useful conversations still create accountability.
What to avoid
Avoid banning status completely. A short update may provide context, but it should not consume the entire conversation.
What to do after the conversation
If the 1:1 keeps sliding back into status, change the calendar description and agenda so both people know what belongs there.
